The Challenge
High first-order volume but 68% churn within 90 days. Subscription margins were eroding due to aggressive discount-driven acquisition.
Key Highlights
Deployed churn prediction model identifying at-risk subscribers 14 days before cancellation
Created 8 personalized win-back flows based on churn reason and purchase history
Shifted acquisition from discount-first to value-first positioning, improving Day-90 retention by 31%
Background
FitFuel Nutrition is a subscription-first supplement brand on Recharge + Shopify. Their protein powder and daily vitamin bundles had found strong product-market fit — new subscriber sign-ups were growing 15% month over month.
But beneath the surface, the unit economics were broken. 68% of new subscribers churned within 90 days, most after receiving their first or second shipment. Worse, their aggressive “40% off first order” acquisition strategy was attracting deal-seekers with no intent to stay.
Our Approach
Phase 1: Churn Intelligence (Week 1–3)
We integrated their Recharge, Shopify, and Klaviyo data to build a comprehensive subscriber health model. Using Finsi’s predictive analytics, we identified the key churn indicators:
- Customers acquired through 40%+ discounts churned at 2.3x the rate of full-price subscribers
- Subscribers who didn’t engage with the brand within the first 7 days had an 82% churn probability
- The #1 cancellation reason was “too much product” — a frequency problem, not a product problem
Phase 2: Retention Architecture (Week 3–6)
We rebuilt their entire post-purchase experience:
- Smart onboarding sequence: 7-day series with dosage guides, recipes, and community access
- Frequency optimization: AI-driven recommendations to adjust shipment intervals based on usage patterns
- Churn intervention flows: Triggered 14 days before predicted cancellation with personalized offers (pause, skip, swap — never discount)
- Win-back campaigns: 8 segmented flows based on cancellation reason, re-engaging 23% of churned subscribers
Phase 3: Acquisition Repositioning (Week 6–10)
We shifted their ad creative and landing pages from discount-led to value-led:
- New creative emphasizing transformation stories and 90-day results
- Landing pages highlighting subscription flexibility (pause anytime, swap flavors)
- First-order incentive changed from 40% off to “free shaker bottle + recipe guide”
Results
Day-90 churn dropped from 68% to 37%. Average subscriber LTV increased by $18. The email retention program alone generated 340% ROI. Most importantly, the subscribers they were acquiring were fundamentally different — people who valued the product, not the discount.
